A pattern from working across AI programs in the Middle East and Africa this year. The organizations moving from strategy to production are not necessarily the ones with the biggest budgets or the longest use case shortlists. They are the ones who got disciplined about three things early. One, they ran a readiness assessment that was honest about data quality, team skills, governance gaps, and platform fit. Not a maturity score for a slide. Two, they narrowed a long list of ambitions down to one use case with a defined success metric. The first build is rarely the one with the highest theoretical ROI. It is the one with the clearest path to a working demonstration. Three, they built the first prototype on their own data, inside the governance perimeter they intended to run production in. A demo on synthetic data alone is rarely sufficient to validate production readiness.  A prototype on real data, in the right environment, proves the use case, the data, and the platform at the same time. Everything else, the model choice, the agent design, the integration work, gets easier once those three are in place.
