19 leaders just weighed in on internal promotion versus external hiring. The lean was clear: promote from within, when you can. Culture compounds. Institutional knowledge is hard to replace. Outside hires carry more risk than most people want to admit. But promoting from within only works if you've actually built the pipeline. You can't put someone into a bigger role and expect them to figure it out. The development has to come first. The decision of where to find talent is downstream of a different question: are we actually building the infrastructure that creates internal candidates worth promoting?
