"Most of the AI conversations are magical, and that's not where we put our money." Kristin Milchanowski, Ph.D., Chief AI and Quantum Officer at BMO, puts money where AI can be measured from an operating leverage standpoint. Her frame for the CFO conversation comes in three parts: revenue growth, cost structure, and risk reduction. Can you improve deposit growth, reduce fraud, improve underwriting quality, shorten a cycle time? Those are the questions that lead to real operating leverage. She pushes leaders to stop asking "what's our AI strategy" and start expecting AI to move return on equity. There's a discipline underneath all of it. In her words, just because you can deploy AI doesn't mean you should, and there are moments where speed is actually irresponsible. She has slowed things down when governance wasn't ready, because at a bank, everything is built on trust already earned. Governance is a partner, not a blocker. Build trust before you scale.
