One small word has transformed the way I give feedback to teachers. Instead of: “Ensure transitions are calm and purposeful.” Try: “Ensure calm transitions by actively monitoring the line as students move.” The first statement describes the outcome. The second describes the action. The EEF’s guidance on effective professional development highlights the importance of focusing on the mechanisms that lead to changes in teacher practice. In other words, not just what we want teachers to achieve, but the specific actions that will help them achieve it. For me, that’s why the word “by” has become such a useful coaching tool. It forces me to move beyond aspirations and identify the mechanism. Because most teachers already know what success looks like. What they need is clarity about what to do next.
