Fulfillment strategy is profit strategy, and most e-commerce brands haven't gotten the memo. Base rates are only part of the story; dimensional weight rules, residential surcharges, and delivery area fees are quietly compressing margins while founders focus on ad spend and COGS. The math gets ugly fast. The brands that are protecting margin right now are doing a few specific things: splitting inventory across zones to reduce transit distance, adjusting packaging to dodge dimensional weight penalties, auditing what surcharges they're actually being hit with, and negotiating with carriers on actual shipment data rather than projected volume. A 3PL that doesn't help you do this isn't a logistics partner; it's an expensive warehouse with a label printer.
