Most of what we call "best practice" in leadership isn't best. It's most practiced - the ideas that won the distribution battle, not the quality battle. I didn't arrive at this insight from theory. I arrived at it from getting things wrong. At 27, I built a franchise system across four Asian cities (failed), retooled, then fifteen years at Korn Ferry Singapore, rising to Consulting MD and leading a $20M practice. Across 25 years of building businesses, leading teams and consulting for Fortune 500 organizations across Asia-Pacific, the same pattern surfaced: proven leaders would cross a cultural boundary and fail. Not from lack of intelligence. Not from lack of skill. Because the frameworks they relied on were incomplete - designed somewhere, then exported everywhere. That pattern led me to develop the ๐—–๐—ผ๐—ป๐˜๐—ฒ๐˜…๐˜๐˜‚๐—ฎ๐—น ๐—™๐—น๐˜‚๐—ฒ๐—ป๐—ฐ๐˜†โ„ข Architecture - a leadership system that separates what is genuinely universal from what must be designed for context. It examines leadership across three layers: leadership ethos, team operating norms, and institutional encoding. For years, this was a cross-cultural problem. Now it is something larger. Leadership logic is no longer just taught. It is being embedded. Artificial intelligence is encoding leadership assumptions into hiring systems, performance algorithms, workflow tools, and governance infrastructure. AI does not invent leadership philosophy. It scales whatever philosophy already exists. If those assumptions are context-blind, the distortion becomes automated. What used to influence behavior now governs it. The question is no longer whether a leadership model works in one market. It is whether it should be institutionalized at scale. Through Leadership Choices, I work with CEOs and executive teams to diagnose and redesign the leadership and operating logic shaping how their organizations perform - beneath strategy - before those assumptions harden into infrastructure.
